What it is

An issue tree splits a large question into branches that do not overlap and together cover the whole question. Each branch is split again until the pieces are small enough to answer with evidence.

When to use it

When a problem is large, and the team needs to divide it so each part can be examined and owned.

When to skip it

When the problem is already small and specific.

How to run it

  1. 5 minWrite the key question at the left.
  2. 15 minSplit it into three or four branches that do not overlap and together cover the whole.
  3. 15 minSplit each branch again until each leaf can be tested or owned.
  4. 10 minMark the leaves where you have evidence, and those where you are guessing.

About 45 minutes of method time. Add ten to fifteen minutes to open and close the session.

What to watch for

Branches that overlap, or that do not add up to the whole. Check that the branches together cover the problem and do not repeat each other.

The AI lens

Make sure data, people and risk have a branch. Most trees fixate on technology and process.

What you leave with

A structured breakdown, with evidence and guesses marked, from which you can assign work.

An example

'Why is customer onboarding slow?' can branch into the tasks, the data and the people involved. Branching this way makes sure the team does not look only at the tasks and miss a data problem.

How it compares

An Issue Tree structures the question before you look for answers. A Fishbone collects causes you already suspect.
